That sprawl is temporary. When a new product category is born, nobody knows what the meter should be. Cloud computing went through this, remember when people argued about whether you should pay for CPU-hours, requests, or provisioned capacity? Agentic AI-as-a-Service is in the messy adolescent phase right now. The reason there are so many pricing models is not that vendors are clever; it's that nobody has consensus on what a customer is actually buying. Are they buying compute? A completed task? A business outcome? A replacement for a human? Each answer implies a different meter, and the market is currently running all of them in parallel as a giant live experiment.

That kind of fragmentation never lasts. Buyers hate having to learn a new pricing language for every vendor, finance teams hate unpredictable line items, and sales teams hate explaining a meter the prospect doesn't trust. Markets converge on whatever pricing model minimizes friction across all three. The interesting question is not whether agent pricing consolidates by 2027, it's toward what, and which of today's experiments get left behind.

A few forces are pushing hard on the timeline. Inference costs are falling fast, which scrambles any model built on cost-plus margins. Enterprise procurement is waking up and demanding predictability. Prediction 1: Hybrid Base-Plus-Consumption Becomes the Default

If you make me bet on one outcome, it's this: the median GaaS product in 2027 charges a platform fee plus metered usage. Not pure subscription, not pure consumption, both, stapled together.

The logic is almost mechanical. Pure subscription leaves money on the table when a customer scales up usage, and it scares vendors who fear a single heavy account torching their margins on inference. Pure consumption terrifies buyers because the bill is unpredictable and the procurement team can't forecast it. Hybrid splits the difference: the base fee covers your fixed costs and gives finance a number they can plan around, while the usage component captures upside and protects margin when volume spikes.

Prediction 3: Per-Seat Pricing Dies for Agents, Lingers in Bundles

Per-seat pricing is fundamentally incoherent for agents, and the market is going to figure that out. A seat prices access for one human. An agent isn't a human and doesn't consume one seat's worth of anything, it can do the work of zero people or fifty, depending on how hard you run it. Here's a quieter convergence that almost nobody is naming as a trend yet: the credit. Buyers can't reason about tokens, and they shouldn't have to. "This task cost 14,200 input tokens and 3,100 output tokens across two model calls" is a true statement that is useless to a human approving a budget. The market's answer is an abstraction layer, credits, that sits between raw inference cost and the customer-facing price.

Credits do three things at once. They hide volatile token economics from the buyer (the vendor can re-tune credits-per-task as model costs drop without renegotiating contracts). They let customers prepay into a pool, which improves vendor cash flow and creates a psychological "I've already paid, might as well use it" nudge. Enterprise procurement is built around fixed annual contracts, negotiated discounts, and predictable budgets. A pure pay-as-you-go agent that bills whatever it bills is a procurement nightmare, there's no number to put in the budget, no PO to cut, no way to forecast.

Prediction 8: The "Junior vs. Senior Agent" Tier Becomes a Real Category

One genuinely new pricing axis is emerging that has no clean SaaS analog: pricing by agent capability or autonomy level. A cheaper agent that handles routine cases and escalates the hard ones; a premium agent that handles end-to-end with minimal supervision. This maps to how customers already think about labor, junior versus senior staff, and it gives vendors a clean upsell ladder.

By 2027 I expect autonomy-tiered pricing to be a recognized, named category, not a quirk. But the demand-side logic is strong enough that I expect at least the junior/senior framing to stick, even if the precise meter stays messy.

What Consolidation Does Not Mean

A warning against over-reading these predictions: consolidation toward a few dominant patterns does not mean one universal price. It means the vocabulary converges, buyers and vendors agree on a shared set of building blocks (base fee, credit pool, usage meter, outcome overlay, spend cap, autonomy tier), while the configuration of those blocks stays vertical-specific.

Support agents will price per resolution with a committed pool. Coding agents will price on consumption with autonomy tiers. Sales agents will price on outcomes (booked meetings) where the outcome is auditable. The blocks are shared; the assembly differs. That's what mature pricing looks like, not uniformity, but a common grammar. SaaS got there with per-seat-plus-tiers as its grammar. GaaS will get there with base-plus-credits-plus-outcome-overlay as its grammar, probably by 2027.

Insights Most People Overlook

The meter is a trust instrument before it's a revenue instrument. Everyone analyzes pricing models as margin math. But the model that wins consolidation will be the one buyers trust, not the one that extracts the most. Per-resolution won in support partly because "I only pay when it actually resolves" is a trust claim, not just a price. Vendors who optimize purely for capture will lose to vendors who optimize for the buyer's confidence that they won't get fleeced, even at lower headline rates. Trust is the real moat in a category where the product acts autonomously with your money.

Inference deflation is secretly an argument against outcome pricing for incumbents, not just for them. The common take is that falling costs help everyone. But if your cost-to-deliver an outcome is collapsing while you charge a fixed per-outcome price, you're sitting on a margin that a well-capitalized competitor can undercut to near zero to win the market. Outcome pricing's stability is also its vulnerability: it invites a price war the moment a competitor's cost base drops below your price. The "we only charge when it works" positioning is strongest precisely when it's hardest to undercut, which won't last.

Credits are a soft form of vendor lock-in, and buyers will start pricing that in. A prepaid credit pool that doesn't roll over, or that's denominated in a vendor-specific unit you can't port, is switching-cost in disguise. The vendors who win trust will offer transparent, fair credit terms early, before regulation or buyer pressure forces it.

The unit of pricing reveals what a vendor secretly believes they're selling. Watch the meter, not the marketing. A vendor pricing per-seat believes (or hopes) they're selling software. A vendor pricing per-outcome believes they're selling labor replacement. A vendor pricing per-token believes they're reselling compute and hasn't found their value story yet. By 2027, the per-token vendors who never graduated to a value-based meter will mostly be gone, not because per-token is wrong, but because charging for your costs instead of your value is a confession that you don't know what you're worth.
